What We Heard

You run 24 properties across three markets, Nashville, Gatlinburg, and Blue Ridge, generating $2.8 million in gross bookings a year. You have two VAs and a cleaning crew, but as you said it clearly on the call: "I'm still the bottleneck on everything." Every guest message, every pricing decision, every new listing runs through you.

The numbers tell the story. Three to four hours a day on guest messaging, the same questions, over and over: "What time is check-in? Can we get early check-in? Is the hot tub working?" Your VAs try to help, but they don't always know the answer, so it bounces back to you. When you went to Mexico for a week in March, you came back to 340 unread messages. You spent the first two days of your vacation answering them from the pool.

"I want to be the director, not the typist." Sarah Mitchell, discovery call

And on the revenue side, you told us you use PricePulse Intelligence but "kind of just set it and forget it." You get recommendations but don't always follow them. You manually adjust for big events, NASCAR in Nashville, fall colors in Gatlinburg, but half the time you forget or adjust too late. You estimated $3,000 in lost revenue from unoptimized pricing during just that one week in Mexico.

"I want something that actually optimizes pricing on its own, not just gives me a dashboard to stare at. Like, I want to wake up and see 'Hey, we adjusted prices for the NASCAR weekend, you're going to make an extra $4,200.' Not 'Here are 15 recommendations, please review them all.'" Sarah Mitchell, discovery call

What We Propose

Two phases, built in sequence. Phase 1 delivers a Guest Messaging Agent with a property-level Knowledge Base, the foundation that makes every guest response accurate and on-brand. The agent drafts responses in Sarah's voice; she approves before anything goes out. Over time, it learns what she approves and what she changes. Phase 2 delivers a Revenue Management Agent that actually executes pricing optimization, not a dashboard, but an agent that wakes up, sees the NASCAR weekend coming, adjusts the rates, and sends Sarah a summary: what changed, why, and how much extra revenue it's projected to capture.

You were clear about how you want this to work: "I want the guest to ask a question and get the right answer immediately, without me. And if it's something that actually needs my attention, I want it flagged for me, not buried in 340 messages." That's exactly how we build it. You start with approval on everything, and you graduate to autopilot on the things you trust. You always keep the override.

This is the proposal that delivers exactly that.

02

What Changes & What Stays

This is not a rip-and-replace project. We're adding an intelligent layer around the part of the business that depends entirely on Sarah, guest communications and pricing execution, while keeping the systems she already trusts intact.

✔ What Stays
  • 🏠 Hospitable, your PMS stays exactly where it is; the agent reads from it and responds through it
  • 📈 PricePulse Intelligence, remains your pricing data source; the Revenue Agent uses its recommendations as input, then executes
  • 🧹 Turno, your cleaning workflow is untouched
  • 👥 Your two VAs, they get a better tool and stop being the ones who "don't always know the answer"
  • 🎯 Your judgment, Sarah still approves every message before it goes out (to start), and always reviews complex cases
→ What Changes
  • 💬 Guest messaging moves from manual typing to draft-and-approve, the agent writes in Sarah's voice, she says yes or no
  • 📚 Knowledge Base replaces "ask Sarah", every property's details in one queryable source
  • Pricing execution moves from "set it and forget it" to automated optimization with morning summaries
  • 🔔 Smart routing: routine questions get instant answers, complex cases get flagged, not buried in 340 messages
  • 🔄 Sarah's role shifts from typist to director, she reviews flags and approvals, not her inbox

Build Roadmap

Two phases, designed to work together. The Knowledge Base built in Phase 1 is what makes the Revenue Management Agent in Phase 2 effective. Pick the bundle to lock in both at a fixed price, or go phase-by-phase if you want to see Phase 1 working before committing to Phase 2.

Option B, A La Carte
⏱ Phase 1 first, Phase 2 optional
$6,000
If both phases purchased separately · 50% deposit per phase
  • Phase 1: Guest Messaging + KB ($3,000–$3,500)
  • Phase 2: Revenue Agent ($2,500)
  • Same deliverables, same quality
  • Decide on Phase 2 after seeing Phase 1 live
  • No commitment to full bundle upfront
  • 90-day support + lifetime bug fix guarantee

The flexible path. Start with Phase 1 only and decide on Phase 2 after you see the messaging agent in action. Full bundle cost if both phases are purchased separately: $6,000.

Pricing & Deposit Details

The bundle uses 50% deposit to begin, 50% on delivery. The a la carte path uses 50% deposit per phase, with the second phase deposit due when Phase 1 is delivered.

Support & Implementation

Every engagement includes a 90-day support window after delivery covering bug fixes, integration troubleshooting, and check-in support. After that, ongoing support is available hourly or on a monthly retainer, no lock-in required.

  • 90-day post-delivery window: bug fixes, integration troubleshooting, check-in support
  • Lifetime bug fix guarantee on anything we build
  • On-demand support hours: from $125/hr (10-hr pack)
  • Monthly retainer: $1,000/mo, 2 calls + up to 4 hrs of development

What 90-day support covers: anything that worked on delivery day and later breaks without client-side changes, plus integration breakage and infrastructure issues. What it doesn't cover: new behaviors outside scope, client-side prompt or config edits that break the agent, or training on new criteria, those are a support-hours or retainer conversation.

  • Integration credentials stored encrypted; access revoked on project close or at your request

Future enhancements

Once the two core phases are live, the obvious next builds are:

  • Maintenance Tracking Agent, replace the Google Sheets nightmare with an AI-tracked maintenance log that auto-captures issues from guest messages (~$2,500)
  • New Property Onboarding Agent, automate listing creation, KB entry, and pricing setup for new properties. This is the key to scaling past 24 (~$2,000)
  • Direct Booking Website, branded direct-booking site to reduce platform dependency and commission costs (~$1,500)
  • Owner Reporting Portal, automated monthly performance reports for property owners (~$1,500)
  • Review Response Agent, auto-draft responses to guest reviews in Sarah's voice, approval-required (~$1,500)
  • Full Autopilot Mode, graduate the messaging agent from approval-required to autonomous on trusted message categories (included in support)

Each of these gets cheaper because the Knowledge Base already exists. Without it, every new agent has to be re-wired into Hospitable, PricePulse, and property details from scratch. With it, future agents query one foundation instead.
